Early Departures Are Created Long Before Day One

When someone leaves weeks or months after starting, it is usually treated as a retention issue. More often, the problem began during hiring.
Early departures rarely come down to talent or effort. They happen because expectations and reality never fully aligned. The gap only becomes visible once the job begins. We see this pattern consistently in our Hiring Process Diagnostic.
There are three places where misalignment typically starts.
1. Clarity Beats Optimism
Roles described in broad, upbeat terms create risk.
Candidates hear what the job could become, but not enough about what it actually looks like. The harder parts are softened. Tradeoffs stay unspoken.
Teams that avoid early exits:
• Describe the work plainly
• Talk about what is hard
• Give candidates space to opt out early
Clarity does not scare off strong candidates. It filters correctly.
2. Be Clear About How the Work Operates
Many early exits happen when the job functions differently from what is expected.
Not because anyone misled the candidate, but because key realities were not explicit:
• How structured the role really is
• How much direction is provided
• What happens when priorities collide
Fewer exits occur when teams explain how decisions get made and what busy periods actually feel like.
3. Growth Needs Specifics
Career growth becomes risky when it stays vague.
Encouragement without examples creates assumptions. Stronger conversations include real examples of advancement, what made it possible, and what is unlikely in the near term.
Most candidates are not looking for promises. They are looking for clarity.

When someone leaves early, it rarely comes out of nowhere. The signals were there. Expectations were not aligned. The offer moved faster than the understanding.
The mistake is treating the exit as the issue instead of examining the process that allowed the mismatch through.
